Consolidating Orders from Multiple Chinese Suppliers into One Shipment

Ten suppliers shipping ten small lots means ten sets of freight minimums, ten customs entries and ten chances for cartons to go missing. Consolidation means every supplier delivers to one warehouse in China, the goods are checked there, and they leave as one shipment with one set of documents.
It is how most mixed-goods importers buy from Yiwu, and it is the step where a good agent saves the most money and the most headaches.
When consolidation pays
- Many SKUs, several suppliers, each too small to fill its own container. Typical of Yiwu market buying, where MOQs are often a carton or a few hundred pieces per item.
- One customs entry and one delivery into your warehouse or 3PL instead of many.
- Checks before export when you cannot be at five factories.
It does not pay when one supplier fills a container on its own (ship direct from the factory) or when a single urgent SKU cannot wait for the rest.
How it works, step by step
- Plan the shipment. List each supplier, SKU, quantity, ready date, carton count and volume. Set a cut-off date: the last day goods may arrive at the warehouse.
- Send every supplier the same delivery instructions: warehouse address and contact, receiving hours, your shipping mark, a supplier code and carton numbering, and one packing list per delivery.
- Receive and check. Count cartons on arrival, check for damage, spot-check contents against the packing list, photograph and log. Discrepancies go back to the supplier the same day, while they can still fix them.
- Hold until complete. Goods wait until the last supplier delivers. Storage in Yiwu is free for up to 2 months in Full Sourcing and 1 month in Supplier Support.
- Label or repack if needed: marketplace labels, carton relabelling, palletising.
- Plan the loading. LCL or container, heavy cartons at the bottom, fragile goods protected.
- Prepare one set of documents: one commercial invoice and one packing list covering every line, an HS code for each product line, the export declaration, and a certificate of origin if your country needs one.
- Hand over to your forwarder, or book the freight.
Quality inspection fits in one of two places. For market goods, check them at the warehouse. For custom or branded goods, inspect at the factory before pickup, because rework is far easier before the goods have left the factory. See the pre-shipment inspection checklist.
LCL or a container
LCL (less than container load) is charged per cubic metre, or per 1,000 kg if heavier, plus minimum charges and destination fees. Somewhere in the low-to-mid teens of cubic metres, a 20-foot container often becomes the cheaper option, so get both quotes for your actual volume. In practice a 20-foot container holds about 25–28 m³ of cartons, a 40-foot about 55–58 m³ and a 40-foot high cube about 65–68 m³. The full maths is in LCL vs FCL.
Who is the exporter?
When several suppliers' goods leave as one shipment, one company appears as exporter on the customs declaration. Often the consolidating agent exports under its own name and invoices you for the goods. Ask whose name will be on the commercial invoice: it must match the company you pay.
Many mixed small-commodity shipments from Yiwu are declared under China's market procurement trade mode (市场采购贸易, customs supervision code 1039), designed for multi-supplier goods bought in designated markets. It simplifies declaration for mixed loads. Whether it suits your order depends on the products and the documents your destination requires, so ask before you rely on it.
What goes wrong, and how to prevent it
- One late supplier holds everything. Put the cut-off date in every purchase order and decide in advance whether you ship without them.
- Unmarked cartons get lost or mixed. Agree the marks before production and refuse unmarked deliveries.
- Packing lists don't match the goods. Count on arrival, not at loading.
- Quality problems found at destination. Inspect before release, and pay each supplier's balance only after their goods pass.
- Inconsistent HS codes or values across suppliers. One person prepares the commercial invoice for the whole shipment.
- Restricted goods in the mix. One undeclared lithium battery or aerosol can stop a whole container. Battery products need a UN38.3 test summary and dangerous-goods handling.
- Unclear liability in storage. Confirm who is responsible for goods while they sit in the warehouse, and whether they are insured.
What you pay for
Trucking from each supplier to the warehouse (Yiwu market suppliers often deliver locally), receiving and handling per carton or per cubic metre, storage beyond the free period, any labelling or repacking, export documents, and then freight. Compare that total with separate shipments, where every small lot pays its own minimum charges and destination fees.

FAQ
Can I combine goods from the Yiwu market and from factories in other provinces? Yes. Suppliers elsewhere in China ship to the warehouse by domestic trucking. Build their transit days into the cut-off date.
Can a consolidated shipment go straight to Amazon or my 3PL? Yes, if every unit and carton is labelled to their rules before loading. See preparing products for Amazon, TikTok Shop and Shopify.
What if a supplier's goods fail the check? They stay behind for rework or replacement. You decide whether the shipment waits or leaves without them.
Buying from several suppliers? Our shipping and consolidation service checks every delivery in Yiwu and ships your order as one shipment with one set of documents.
